Continuation of the article: "Your shelves are eating up money"
We have come up with a way to measure the "life" of a product. And that changed everything.
When we worked with trading companies in Kazakhstan, we were constantly plagued by the same question from directors and owners:
"Okay, I understand that I have an illiquid. But how do I know if this product is still alive or already dead? Where is the border?"
Good question. And there was only one honest answer: there was no such border. There was no single number that would tell you — this SKU is still pulling, but this one is already pulling you down.
Then we created it ourselves.
The product's liquidity ratio — what is it and why is it important
We have developed a Product Liquidity Ratio (CLT), a dynamic indicator that answers a simple question in real time: how "alive" is this product?
The CLT is calculated based on four parameters:
- Turnover rate — how fast the product leaves the shelf relative to its category
- Marginal contribution — how much real profit it brings, not just revenue
- Trend dynamics — is it accelerating or fading? Seasonal peak or steady decline?
- The cost of storage is how much money it "eats" every day while it is in the warehouse.
The output is a single number from 0 to 100.
CLT above 65 is a live, negotiable product, it needs to be kept and replenished. KLT from 35 to 65 is the area of attention. The product requires a solution: promotion, repackaging, working with the price. CLT below 35 is a product at risk. He freezes money faster than he earns it.
It's not magic. This is mathematics that no one has ever put together in one place in an understandable way before.
A stop list is not a punishment. It's a financial shield.
A system that we have called a Stop List works on the basis of CLT.
A stop list is an automatically generated list of products that simultaneously meet two criteria.:
- Illiquid — CLT is below 35, turnover is below the norm by category
- Unprofitable — the cost of storage + the lost alternative profitability exceeds the potential revenue from the sale
When the buyer sees a position in the Stop List, the system blocks the repeat order. He doesn't warn you, he doesn't advise you. It blocks it. Until the current balances are sold out.
Does that sound harsh? Maybe. But let's do the math.
One of our clients, a distributor from Almaty, had 214 positions out of 2,800 on the Stop List at the first launch. This is 7.6% of the product range. But it was these 7.6% that kept 31 million tenge of working capital frozen. With a credit line at 22% per annum, this is 570,000 tenge per month, which went nowhere.
Three months after the introduction of the Stop List: balances on these positions decreased by 68%. The credit burden has decreased. Shelf space has been redistributed in favor of fast SKUs. Revenue increased — without a single new product in the matrix.
Numbers that are hard to ignore
We don't like big promises without proof. That's why we're talking specifically, based on implementation data.:
Up to 37% reduction in losses from illiquid and overdue payments due to timely identification of "dead" positions and automatic blocking of repeat purchases through the Stop List.
Revenue growth of up to 23% is due to the redistribution of released capital into highly liquid positions with high quality and the predictive replenishment of top-SKU until the time of shortage.
Together, it's not just "saving money." This is a structural shift in the way money moves within a business.
What happens when CLT and Stop List work together
Imagine a control panel with a live indicator of its liquidity in front of each product. You open it in the morning and immediately see:
- Which 20 items urgently need to be re-ordered
- Which 15 are already on the Stop List and are awaiting liquidation
- How much tenge is currently "sleeping" in warehouse balances
- Where the shelf will be empty in 8 days if nothing is done
This is not a report from last month. It's a living picture today.
This is what distinguishes a business that manages a commodity matrix from a business that is managed by a commodity matrix.
A question for you
How many items in your product range are at risk right now? Do you know this number?
If not, it's time to find out. Write in the comments or in private messages, and we will show you how it works on the real data of your business.
Because while you're reading this, your warehouse is still counting money. Only in the negative.
